The rules that still matter get rebuilt as tested code rather than cells. Cell links and cross-sheet references don't survive an export, and that alone makes this an engineering job. The sheets stay live, importing on a schedule, until the rollups agree.
Build
The replacement makes projects, tasks, budgets and clients into real records with relationships. Rollups, portfolio views and role-based screens become ordinary features, no longer premium add-ons. We usually start with whatever hurts most, the intake pipeline or the portfolio rollup, and move the rest as trust builds. When the numbers reconcile, the sheets go read-only and the renewal drops the editor seats and the premium capabilities together.
Handover
It deploys on your company's hosting, database and repository, with unlimited users and no editor licensing. Handover is documentation, training by role over video, and administrator access you can remove. The rules that used to live in formulas live in versioned, tested code. An optional support plan covers the system we built, and nothing about it depends on us staying.

That isn't our focus, and we'll say that on the first call. Documenting and hardening what you have inside Smartsheet is work for a Smartsheet partner or your own IT team. What we do is read those formulas for the rules they encode and rebuild the rules as tested code in a system you own, so the analyst leaving stops being a risk to the leadership pack. Which path fits depends on scale, and the inventory tells us.
Can you replace Smartsheet without stopping the PMO?
Yes, in stages. We usually start with whatever hurts most, the intake pipeline or the portfolio rollup, run the new system alongside the sheets on a scheduled import, and move the rest as trust builds. Nothing switches over until project counts, dates, and budget rollups match the sheets. When they do, the sheets go read-only. They don't get deleted.
Is there a smaller project than a full replacement?
Sometimes. If the grid works and reporting is the problem, we can build analytics beside Smartsheet, reading the sheets through the API and producing the dashboards the tool can't. That's still a system you own, not a tweak to Smartsheet. Some teams stop there for good. Some treat it as the first step out.
